To understand why AI makes productivity theater worse, you need to understand what made it tolerable before.

The old flavor of productivity theater — the meeting-and-email version — was at least obviously inefficient to most engineers. You knew the standup was theater. You knew the status update was theater. There was a cognitive layer of protection: you hadn't been fooled into thinking it was real work, just coerced into doing it anyway.

AI productivity theater removes that protection. It's theater that feels real while it's happening.

1. Instant feedback loops

Everyone around you is doing it. The engineer who ships 2× as fast as you because they're fully AI-assisted is not doing worse work in any visible way. The combination is almost perfectly designed to trap a conscientious, performance-oriented engineer. You care about doing good work. You're told the metric for good work is shipping. You ship. You feel bad. You don't know why. The cycle continues.

The costs of productivity theater are real, measurable, and accumulate over time. They're not immediately obvious because they're losses of capability, not tasks.

The compounding of not-quite-knowing

Every time you ship code you don't fully understand, you create a small gap in your mental model of the system. One gap is fine. Ten is a problem. The organizational dimension: when theater is required

It would be comfortable to frame productivity theater as a personal failure of discipline or intentionality. But for many engineers, the theater is demanded rather than chosen.

Organizations that have adopted AI tools often measure the adoption's success in terms of velocity — how much faster are we shipping? This creates an incentive structure where the engineer who's doing the careful, deliberate, AI-assisted work that requires genuine understanding is, by the metrics, less productive than the engineer burning through AI-generated code without deeply engaging with it.

If your team's sprint velocity is being compared quarter-over-quarter after AI adoption, and the expectation is a significant increase, then slower-but-thoughtful engineering is a losing strategy by the reward system you're embedded in.

Step 5: Use AI to teach, not to know

When you genuinely need to learn something, change how you use AI. Instead of asking it to explain a concept and accepting its explanation, ask it to give you a problem to solve, then solve the problem yourself. Ask it to quiz you on the concept. Ask it to tell you when your explanation is wrong. This is the Feynman technique enabled by AI — and it actually builds understanding instead of simulating it.

Step 6: Track what you understand, not what you shipped

At the end of each week, ask yourself: "What do I understand now that I didn't last week?" Not what did you build, not what did you ship — what do you genuinely understand better? If the answer is "not much," you've been in theater mode. This is a private question; it's a signal for you, not a metric for your manager.

The realistic expectation

You will not exit productivity theater completely — the incentive structures won't allow it, and not all use of AI is theater. The goal is to reduce its share. If 80% of your work is theater and you get it to 50%, you've materially changed your experience of the work, your skill trajectory, and your long-term sustainability as an engineer.
